The challenge

The unit's previous two turnarounds had both overrun. The work list had grown by accumulation - each event inheriting the last one's scope plus additions - and late scope growth was consistently pushing the critical path.


Our approach

We rebuilt the scope from inspection and reliability data rather than from the previous work list, risk-ranked every item, and removed work that could not justify a place on the critical path. Scope was frozen at an agreed milestone, with any later addition requiring an explicit decision on the schedule impact it carried.


The outcome

The unit returned to service within the planned window, with a documented deferred-work register carried forward to the next event and a close-out basis for planning it.
